The Problem Nobody Talks About at Group Shoots
Last spring I was hired to shoot a corporate team portrait. Fourteen people, two rows, a seamless gray background, and a client who wanted everyone looking sharp and evenly lit. I’ve done this setup probably sixty times. I still spent forty minutes on the lighting before I fired a single frame.
Not because I was being fussy. Because group lighting is genuinely hard, and the photographers who struggle with it are usually fighting the wrong problem. They focus on where to put the lights. The real issue is what happens to the light once people are standing at different distances, different heights, and different skin tones, all inside the same frame.
What’s Actually Happening to the Light
Here’s the physics that matters. Light intensity falls off according to the inverse square law. Double the distance between your strobe and your subject, and the light drops to one quarter of its original power. This is manageable in a single-person portrait. In a group, the person standing one foot farther from your key light is receiving measurably less exposure than the person at the front.
In a two-row configuration, the front row is typically 18 to 24 inches closer to the key light than the back row. At a working distance of six feet from light to subject, that gap can represent nearly half a stop of difference. Shoot a group at f/8 with a narrow modifier and you’ll see it immediately in the raw files. The front row clips. The back row goes muddy.
There’s a second problem: falloff from center to edge. A standard parabolic or octabox throws its brightest output at the center of the beam. Put your group wider than your modifier, and the people at the outer edges are sitting in the shoulder of the light curve, not the peak. That means uneven exposure across the horizontal axis, independent of your depth problem.
The Two-Light Baseline That Solves Most of It
My starting point for any group up to ten people is two large sources placed symmetrically, angled in at roughly 45 degrees to the group. I use 60-inch Westcott Zeppelin parabolic modifiers for this. Each one goes on a Godox AD600 Pro at full power, which gives me around 600 watt-seconds per head. I’m shooting at f/11, ISO 100, and 1/200 sec.
The key measurement is source-to-subject distance. I keep both lights at exactly eight feet from the center of the group. I use a tape measure. This is not optional. At eight feet, the inverse square falloff is shallow enough that a two-foot depth variation in my group represents less than a quarter stop of difference. That’s recoverable in post without any visible gradation.
For the horizontal axis, the 60-inch modifier’s output is wide enough to cover a group of eight to ten people standing shoulder to shoulder without the edge falloff becoming a problem. If I’m shooting more than ten people, I add a third light centered behind the camera, dialed down one full stop from the two key lights. That center fill compensates for what the flanking sources miss at the middle.
I keep a strip of masking tape on every light stand with the modifier name, distance, and power setting written in marker. It sounds obsessive. It means I can rebuild a setup from six months ago in fifteen minutes.
Ratios, Fill, and Skin Tone Variation
The bigger the group, the more important your fill becomes. With fourteen people, you will have multiple skin tones in the same frame. A light setup that looks perfectly balanced for a pale complexion will often overexpose or appear flat on darker skin, and vice versa, depending on your fill level.
I run my fill at a 2:1 ratio against my key lights. One stop under, measured at the center of the group with a Sekonic L-858D. This gives me enough shadow definition to keep faces from looking flat while keeping the exposure latitude narrow enough that I’m not doing three separate tonal corrections in Lightroom for three different skin tone ranges.
I do not use a single large overhead softbox as a main source for groups. I’ve seen it recommended and I’ve tried it. It flattens faces at the edges of the group, creates a specular highlight on the tops of heads, and handles depth variation worse than flanking lights at any group size above six people.
The Moment I Stopped Winging the Background
I used to treat background lighting as an afterthought. Two kicker lights, point them at the paper, done. It cost me on a corporate shoot where I didn’t check the ratio between my background and my key lights, and the gray seamless went nearly white in the final images. The client approved the shots, but I could see it wasn’t what I planned, and I knew exactly why.
Since then I measure the background output separately. For a mid-gray seamless, I want the background reading two stops under my key light exposure. For a lighter look, one stop under. I use two Godox V860III speedlights pointed at the background from either side, which gives me clean, even coverage without burning through my power budget on the main strobes.
The background lights go on their own channel on my transmitter. Keeping them independent means I can shift the background tone during the shoot without touching the group exposure.
When the Setup Works Against You
The setup I’ve described assumes your group is standing still, cooperating, and roughly the same height. Real shoots involve people who inch forward, people who are six inches shorter than everyone else, and clients who want to add one more person after you’ve metered everything.
My rule: meter again any time someone is added or repositioned. The math doesn’t care about your schedule. Take ninety seconds, re-read the center and the edges, adjust if anything is off by more than a third of a stop.
Group lighting done right is essentially controlled redundancy. You are building a system where the exposure stays stable even when the humans inside it don’t.
